Challenge
A solo-managed inbox running on copy-paste replies. PPVs were a flat $25 to everyone, sent twice a week with no segmentation. Most whales were going unanswered after 10pm.
What we changed
- Spun up a 4-person 24/7 team — coverage across EU, US East, US West and SEA timezones.
- Built a 6-step PPV pricing ladder: $9 / $19 / $35 / $59 / $95 / $145.
- Segmented the fan base into 5 cohorts: VIP, whales, mid-spend, casuals, churn-risk.
- Wrote a voice doc capturing the creator’s flirty-Southern tone and rewrote 47 scripts.
- Daily revenue review for the first 30 days, then weekly.
Outcome
$3,100 → $28,400 MRR in 90 days — a 9.2x lift. PPV conversion went 4.3% → 19.4%. The creator went from 6 hours per day in DMs to zero, redirecting that time into content shoots.
Key insight
The biggest lever wasn’t the team — it was the pricing ladder. Replacing flat $25 with a 6-step ladder accounted for ~$13K of the lift on its own. Pricing IS the strategy.

Challenge
Strong subscriber growth from social, but PPV revenue was flat at ~$3.8K/mo. Every PPV was $30, sent to everyone, on the same Friday-night schedule. Whales were not being upsold.
What we changed
- Audit revealed 11 whales spending $400+/mo each — none being given exclusive content.
- Built a 5-cohort segmentation: whales got $80–$120 exclusives, casuals got $9–$19 teasers.
- Whales moved to a 1:1 chat-and-sell motion with a dedicated chatter.
- PPV drop times shifted from one weekly Friday blast to 4 segment-specific windows.
- A/B testing every script weekly. Killed underperformers within 7 days.
Outcome
Monthly PPV revenue 3.8K → 15K in 6 weeks. Conversion 4.3% → 18.7%. The flat-pricing world ended the day we shipped the ladder. Sub count also grew 23% in the same window from the unwind of fan complaints.
Key insight
6% of subscribers were producing 64% of revenue. Until we segmented them, the creator was rationing whales the same content as casuals — and pricing the whales like casuals. Segmentation is non-optional above ~$10K/mo.

Challenge
Already a top 0.1% earner, but the chat ops were the constraint. The creator was capping at ~$94K/mo because the small team couldn’t cover the inbox fast enough — whales were churning silently.
What we changed
- Scaled the team from 3 to 11 across 4 timezones. Added a team lead for QA.
- Deployed our AI whale-scoring model — top 5% of fans now get sub-60s replies guaranteed.
- Wrote a custom-content intake form so chatters could pre-qualify whale custom requests.
- Replaced ad-hoc PPV pricing with a 12-step ladder ranging $9–$650 (custom whale tier).
- Daily revenue dashboard with per-chatter contribution breakdown.
Outcome
MRR 94K → 268K in 120 days. Daily VIP conversations 30 → 230. Average reply time on VIPs dropped from 12 minutes to 47 seconds. Churn rate among $400+ spenders went from 14% to 3% per month.
Key insight
At scale, chat ops is a queueing problem. Either you have enough trained chatters to serve whales in <60s, or you’re leaving money on the table — full stop. AI scoring is what lets you triage at this volume.
